TRU by Hilton Honduras - Case Study

Value Engineering case study, TRU by Hilton in Honduras, was facing material cost fluctuations and limited availability of imported components. PK SPACES led a strategic value engineering process focused on local sourcing and material substitution, ensuring cost efficiency without sacrificing brand compliance or visual integrity.

Key Objectives

Deliver TRU by Hilton–compliant FF&E under a fixed project budget

Identify cost-saving material alternatives that align with brand aesthetics and durability requirements.

Shorten lead times and reduce freight costs by sourcing fabrics and finishes locally.

Maintain close coordination with Hilton’s design team and hotel ownership to ensure approval of all proposed substitutions.

Our Approach

1. Collaborative Material Review

PK SPACES partnered directly with both the Hilton design team and the hotel ownership group to evaluate every material and finish in the original specification.
Through this collaborative review, the team identified multiple opportunities for cost optimization, particularly in upholstery fabrics and laminates. Each proposed change was documented, sampled, and submitted for formal approval to ensure full brand compliance.

2. Locally Sourced Materials

A major cost driver in the original budget was the importation of specified fabrics and finishes from overseas. PK SPACES worked with regional textile mills and material suppliers to identify locally available fabrics that met Hilton’s technical and aesthetic requirements.
Local textiles were tested for abrasion resistance, color fastness, and cleanability to ensure performance parity with the original imported fabrics.
Matching or near-identical colorways were developed to maintain visual consistency across guestroom and public area furniture.
This approach resulted in significant cost savings and faster material availability, eliminating long transit times and import tariffs.

3. Communication & Brand Coordination

Throughout the process, PK SPACES maintained direct communication with:
The hotel ownership group, providing transparent cost comparisons and production updates.
The Hilton brand design team, submitting revised specifications and physical samples for approval of all alternate materials.

This open collaboration ensured the design intent and Hilton’s TRU brand standards remained intact at every step

Key Success Factors & Results

  • Proactive material substitution allowed project completion under budget without compromising visual design.
  • Local sourcing strategy dramatically reduced both cost and lead time.
  • Collaborative approvals with Hilton’s brand team ensured all alternate materials were compliant.
  • Efficient communication between ownership, design, and manufacturing teams led to quick decisions and streamlined execution.
